What is quality? Lean Thinking

Recently my company has been certified in ISO 9001, that Standard that says that a company is as ineffective in its processes, and it is wonderful in the news of internal communication, in some association of quality and hung on the wall, but the Reflection that I pose myself, is, what is quality? What do we mean by quality? Why does a company work so well?

Quality is not a role, quality is not something that is said, quality is not for a day, if you believe that is really wrong, you are going astray.

Quality is a way of life, a culture of work and a philosophy of understanding the operative.

There have been great quality gurus, thanks to them the quality is where it is, but as it says, whenever it is looking for continuous improvement everything has to evolve. We are at a time where innovation at all levels is the key to new successes, new challenges, new failures and undoubtedly new illusions that will make you bigger and wiser.

The quality, apart from the paper that you can have hanging in the department, is something that is breathed, and that the whole company must breathe and know well. Personally, in this sense, I am constantly striving to show the intrinsic benefits of good quality management, that all people know what we work for, what we work for and give merit to the people who deserve it.

What we have ever seen written Lean Thinking, is the reality that is slowly taking root in companies, many of them do not give as much value to a certification as to the fact of doing things right.

Blueprinting method: Analyze your services and optimize them

Blueprinting is a methodology that is based on analyzing, visualizing and presenting a map of services. It serves to see the evolution of a process or the provision of services through a flow chart.

As a final result we will obtain a diagram where the activities of the process are chronologically represented on a horizontal axis. Depending on the proximity to the client these processes or activities will be at one level or another level within a vertical axis.

Canvas: project management framework

It emerges as a project management methodology, helping guide these and focusing on a creative design by creating a canvas project to work on. Methods for measuring customer satisfaction

For Everyone knows that the customer is at the heart of the organization, product or service we provide revolves around him and the satisfaction that has this of our business, there are many indicators that help us measure the perceived quality of products and services with these customers, the happy customer satisfaction indicators. These indicators are generated through telephone surveys, by post and other means to provide this information. But is it really a reliable indicator? Are there factors that distort the final result and make us make a wrong strategy?, I mean the correct interpretation or not made about this data. The aim of this article is to know some of the indicators that make the company take a series of decisions based on these results to focus resources toward continuous improvement.

The first indicator with which work will be the NPS, Net Promoter Score, is an easily obtainable and measurable indicator that is extracted through only question where the customer passes rated Promoter (P), Neutral ( N) or Detractor (N) depending on the score you have given to the question asked of 10-9 Promoter, Neutral 8-7 and 6-0 Detractor (although it depends on the requirement of service the company in question) . And the sub-criterion 6b Try on internal measures to analyze the performance of activities with customers, users or beneficiaries, ie on the amount of things we do. Likewise, the ISO 9001 in its Point 8.2.1 talks about customer satisfaction, but never tells you how to measure, like EFQM is limited to the measurement of customer satisfaction is a mandatory requirement to pass certification and always seek areas for improvement to increase this satisfaction.

SERVQUAL Model: Quality analysis of services

Servqual model developed by Zeithaml, Parasuraman & Berry in the 80s comes as a facilitator to measure, evaluate and manage quality analysis of services and has also been named as a method of analysis of the deficiencies in service from the process to improve the service provided.

According Servqual gives a quality measure based on a facilitators or service quality indicators, on paper we can find some small change on what to measure and how they act on the client, ie, how to create an experience negative or positive about the product offered. So it is clear that each organization should set its indicators in the sector to engaged and of course the process to which we are referring.

Let us see what are the foundations on which this model is based, and will see your application on any type of industry is easily adaptable.

 

– Perception that the customer has the service:

And certainly if there is no customer there is no business, to the phrase, “customer comes first”, not always indeed but if it is a fundamental pillar to meet the needs of our customer target, this will make the strategy to be followed so that the difference between the service expected by the customer and really offered whatever it more close possible, i.e., to offer a service that conforms to the maximum to what the client expects. Align the ideas of customer and company. 

To achieve that this difference is minimal need to perform the following steps: A study of our customer card, meet expectations, meet the volume of demand and create solid processes by reducing unnecessary steps in the customer service. All this will help provide a fast and accurate service.





– The reliability of service provided:

This concept indicates confidence will put our customers in us, however when a customer gets in touch with us we must try to give solution in the fewest number of possible interactions with the greatest possible agility, providing a high level of quality and that this is consistent. In this way the capacity we have to develop customer loyalty increased and this means to increase the rate of our customers, as clients themselves act as promoters of our brand. Everything focuses on creating credible services for the client.

 

– Quality of care provided:

We note at this point the personalized on our part, customer looking for that familiar treatment received, anyone he likes to call once talking with someone and the next call is referring to the same event is with someone other that very possibly give different indications, this is a very common mistake where we move away from the comfort of the customer zone getting to be a potential decline. However in this whole process with the customer care we give training to our employees, or at least some guidelines where we make clear how it must greet the customer and as assist, standardization of questions and the creation of workflows will help making decisions and of course facilitate the solution of the problem to be solved.

 

– Virtual and physical accessibility:

It is based on the idea you show us close to the customer, who may contact the client quickly, and also we have different sources of communication, the use of social networks, telephone and physical presence. As the customer type is very different we must be prepared for any possible interaction, the use of social media grows rapidly even though not all our customers will be aware or know use with agility, it is important to have a troubleshooting multi-channel service. Also within each communication to be effective and direct.

 

– Quality Assurance and Safety:

As previously mentioned the number of interactions and the quality will be synonymous with differentiation with respect to our competitors, where the customer to see refugee by a problem happened or simply for asking for information is client should see ourselves as a friends to be able to turn without problems and have a sense of security, those intangible so famous are those going to help increase customer loyalty and therefore promote the feeling of belonging to that brand. If to this we add the fact to create surprise on the client by using a gift, valuing his faithfulness, this will become the most powerful weapon to fight in competitive markets.

As seen Servqual model is presented as a strategic component within the organization in which concepts enter service quality, customer needs, communication, accessibility … with these we can analyze how we are working and improve those aspects which are to minimize the gap established between what is expected and what is done. To set this concept which are briefly summarized minimize GAP.

1. Gap between what the customer expects and what the company believes that expected

2. Gap between what the company thinks and what the service provides

3. Gap between service planned and that really lends

4. Gap between what has been delivered to the customer and what has been reported

5. Gap between customer expectations and what has been




 

Then with this entire idea of minimizing the gap, do we face the challenge of developing the modelling of Servqual?, the first step is to create a good base of indicators reliable and efficient, from here to develop initiatives to create a service more effective surveys, development of effective and close communication by different routes. And prolong the time metrics that help measure both quality of service and customer satisfaction.

Gantt Chart - How to plan and track a project development

The Gantt Chart is the most widely method used in business planning of activities on all kinds of projects, besides it can also be used to plan any type of activity over time.

The method consists in a horizontal time shaft, and under it you have to put the activities that you want to track. A project is a group of linked activities, so you have to separate each activity and organize them under the time shaft. Each activity is linked with the others and you can select different kinds of links to mark this (for example, the link “end-start” means that when the activity N is finished, then automatically starts the activity N +1). Thus, using this methodology you can find the project’s critical path, which determines the minimum time to complete the whole project. Additionally, you can add to each activity its number of resources needed (workers ) to control costs and the workload of the involved people.

Also, during the development of the project, if you add the progress of each activity (0% = not started yet, 100% = already finished), you will be able to calculate the delays and the cost of your project, and reschedule the activities to end as soon as possible.

The Gantt Chart methodology is usually applied using software applications. The most used is Microsoft Project, but you also have many others programs, as Gantt Project (http://www.ganttproject.biz/) which is free and it works on Windows, Linux and Mac. Gantt Project also include a portable version which does not need installation (very useful if you’re on a company and your computer doesn’t have administrator access).

Below this, you have an example: A “website designing and development ” project, where they have established different tasks, with its duration, dates of meetings. Once introduced the inputs, the software has calculated the exact dates of each activity and the finish date, taking into account the holidays and the relations between the different tasks:

How to create your company policy: Definitions, requirements and types of policies

Having defined an appropriate policy is essential for the correct operation of the organizations. Furthermore, it is a required document to implement some standards such as ISO 9001 and ISO 14001. That is why, in this article we will explain all you need to know, understand and create a company policy.

 

Definition of business policy

The policy of an organization is a statement of general principles that the company (or organization) agrees to follow. It marks a number of basic rules and guidelines about the behaviour expected of its employees and sets the basis about how to perform the business activities.

A good policy should not occupy more than one or two pages and should not include details. It should be a simply list that defines the philosophy of the company, such as for example a commitment to comply with the law, the desire to create a good working environment, the implementation of continuous improvement systems, the need to manage the activities and processes to obey the procedures, the expectation of minimizing the environmental impact through a good management of the resources, etc.

After creating the policy, it should be documented and included in the Quality Manual or Integrated Management Guide of the company. In addition, the policy should be distributed and known by all the employees, it must be implemented and it have to serve as a starting point when drafting the other company documents. For example, if in the politics talk about “compliance”, the rest of the procedures should emphasize in this.


Types of Policies

There are several types of policies in terms of scope:

General Policies: These are policies that reach throughout the organization and mark their outlines. They should be known by everyone and provide a guide about how to behave. A good policy should be in line with the strategy set by the company and serve as a reference for the development of departmental policies and the objectives.

Departmental Policies: These are the principles to be followed in each department or service. The most common are the Quality Policy which sets out the principles and objectives to achieve a good quality level, the Environmental policy where we talk about being responsible and minimize the environmental impact, and the Politics of Occupational Health and Safety  which speaks about getting a good working conditions and minimize the risk of accidents.

Specific Policies: The latter type of policies are rules set for activities and projects tailored to them.

There are several rules that require to have a policy that includes some aspects. Among them are the followings:

 

ISO 9001: Requirements for quality management system

The ISO 9001 require to include a policy in the Quality Management Manual of the organization that includes the following:

– Commitment to comply with legal requirements and commitments set by the organization.

– Continuous improvement of the effectiveness of the Quality Management System.

It is also said that this policy should be appropriate to the purpose of the organization and serve as a framework for establishing and reviewing quality objectives. Finally, it must be communicated to the workers and it have to be reviewed regularly.

 

ISO 14001: Requirements for environmental management systems

This standard requires an environmental policy that includes the following:

– Comply with legal requirements and signed requirements.

– Continuous improvement.

– Prevention of pollution.

The policy should be appropriate with the environmental impact of the activities of the organization and serve as a framework for setting and reviewing environmental objectives and targets. This policy should be documented and implemented, reported and made publicly available.

Note: The ISO standards are applicable to all countries, but each country has its own transcription. In the case of Spain, it’s called “UNE EN ISO” (UNE = Una norma española = A Spanish Standard, EN = European Norm). Despite this, all the adaptations are equal and mutually compatible.  ISO 9001 says the same as UNE-EN ISO 9001, and ISO 14001 says the same as UNE-EN ISO 14001 (but in different languages).

 

Integrated policies

In the reality, many organizations have implemented together the ISO9001, ISO14001 and other standards. In this case it is frecuent to have an Integrated Management Guide which provides for all in one document (called “Integrated Management Manual” or similar). In these situations you can create a comprehensive policy that covers all points described above and you can implement all the rules at once.

 

Integrated Policy Example

Finally, let’s take an example of integrated policy for a fictitious manufacturing company that manufactures bottles and has created a policy tailored to meet ISO9001 quality standards and ISO14001 environmental management. This policy would be included in the Integrated Management Guide:

“The company PDCA Bottle Factory is a company dedicated to the production and distribution of glass bottles. Its principles and commitments are listed in the following points:

– PDCA Bottle Factory agrees to follow the legal regulations and the commitment that it has set with its customers.

– The activities of the company will be managed and documented orderly, grouping them in processes, setting ambitious targets for key processes, which will be reviewed and updated at least annually.

– PDCA Bottle Factory will establish appropriate systems to prevent pollution and manage its resources efficiently.

– The company will stablish and follow a continuous improvement system that will improve the way to perform and manage the activities of the company in order to increase its effectiveness.

These principles will be communicated and followed by all staff. In addition, this policy will be reviewed periodically to be adapted to the current situation of the company. “
